Case Study: Rebuilding a Legacy US Platform End-to-End

Executive Summary

An established US client was struggling with an outdated, unmaintained legacy internal system. Severe software bugs routinely caused critical user flows including public student registrations to fail. Operating as a solo Product Architect and Full-Stack Engineer, I led the complete modernization of the platform. Handling every phase from requirements gathering to server migration and deployment, I replaced the failing legacy code with a scalable, high performance web application tailored to the client's business goals.

The Challenge

  • System Instability & Broken Core Flows: Critical features like public student registration and user verification failed regularly due to unmaintained legacy code.
  • Technical Debt: The system lacked clear documentation, modular architecture, and long-term maintainability.
  • Cross-Time Zone Coordination: The project required tight alignment with US-based stakeholders to gather requirements and validate features in real time while operating from Sri Lanka.
